How to build a weighted decision matrix

A plain pros-and-cons list treats every point as equally important. Most real decisions don't work that way — and a weighted decision matrix fixes exactly that problem.

What a weighted decision matrix is

A weighted decision matrix is a table. Your options run down the rows, your decision criteria run across the columns, and each cell holds a score for how well that option satisfies that criterion. The twist is that each criterion also gets a weight — a number representing how much it matters relative to the others. Multiply each score by its criterion's weight, add them up, and you get a single number per option that reflects both performance and priority.

Why it beats a plain pros-and-cons list

A pros-and-cons list is really a decision matrix with every criterion weighted equally — which is fine when everything genuinely matters the same amount, and misleading the rest of the time. If "salary" and "has a good coffee machine" both count as one point each, an option can win purely by racking up minor pros while losing on the one thing you actually care about. Weighting forces you to be honest, upfront, about what matters most — before you know which option that favors.

Building one, step by step

  1. List every real option. Not hypothetical ones — the ones you'd genuinely consider taking.
  2. Name your criteria. Aim for three to six factors that actually differentiate the options. If every option scores the same on a criterion, it isn't doing any work — drop it.
  3. Weight each criterion, before scoring anything. Use a simple 1–5 scale. Do this before you score the options, so the weighting isn't unconsciously reverse-engineered to favor the option you already like.
  4. Score every option against every criterion, also on a 1–5 scale, one criterion at a time rather than one option at a time — it's easier to compare options fairly when you're focused on a single factor.
  5. Multiply and total. For each option: (score × weight) for every criterion, summed, then divided by the total weight so the result stays on a familiar 1–5 scale.
  6. Read the ranking as a starting point, not a verdict. If the top two scores are close, or if the winner feels wrong, that's useful information too — it usually means a criterion is missing or a weight is off.

A worked example

Say you're deciding between three job offers, and you've settled on four criteria: compensation, growth potential, flexibility, and commute.

Total weight: 16. Offer A: (4×5 + 5×4 + 4×5 + 3×2) ÷ 16 = 4.13. Offer B: (3×5 + 3×4 + 5×5 + 5×2) ÷ 16 = 3.88. Offer C: (5×5 + 2×4 + 2×5 + 2×2) ÷ 16 = 2.94. Offer A comes out ahead — not because it wins on every criterion, but because it performs well on the ones weighted heaviest.

The step most people skip

A decision matrix tells you what to choose today. It doesn't tell you whether the choice actually worked out — that only shows up weeks or months later, and by then most people have moved on and forgotten to check.
